Weeks 2–4
Strategy lock-in
We lock the trailing-12 baseline that gates the guarantee. Build the priority leak list with $-impact estimates. Provision the Margin Recovery Dashboard against your data sources (JCA, QuickBooks, or equivalent). Identify the top 3 vendor contracts and top 3 estimator behaviors to address.

Months 2–4
Implementation
Our team runs most of this alongside yours. Vendor renegotiation scripts tested on top 3 suppliers. Google Ads account restructure (if Pillar 2 applies). GP-by-customer-type dashboard cuts. First measurable margin lift typically shows in books by month 3.
Deliverable: Implemented systems + first quantified lift
Months 5–6
Optimization & scale
Month 5 performance review against baseline. Month 6 verification of guarantee threshold - your CPA or shared dashboard does the math, not us. Decide on continuation: roll into the optional retainer, take the acquisition readiness upsell, or wrap and refer.

Retainer continuation
$3,000–$5,000/mo for monthly margin review, quarterly strategy sessions, ongoing dashboard updates, and on-call access. About half of clients continue. The other half graduate with the systems and run them in-house.
